Ion Exchange Navigates Q3 FY26 with Strategic Investments and Market Headwinds
Ion Exchange (India) Limited, a long-standing pioneer in water and environmental solutions, reported a mixed performance for the third quarter and nine months ended December 31, 2025. While the company demonstrated robust revenue growth on a consolidated basis, profitability metrics experienced a notable decline, reflecting a period of strategic investment, operational adjustments, and market-specific challenges. For Q3 FY26, consolidated operating income increased by 6% year-on-year to INR 734.4 crore. However, consolidated Operating EBITDA saw a 21% decline to INR 59.3 crore, with the EBITDA margin contracting to 8.07%. Net profit after tax (PAT) for the quarter stood at INR 20.6 crore, a significant 58.5% decrease compared to the previous year, resulting in a PAT margin of 2.81%. The nine-month period (9M FY26) also showed an 8% year-on-year increase in operating income to INR 2,051.6 crore, but EBITDA declined by 9% to INR 190.2 crore, with PAT at INR 118.9 crore, down 18% year-on-year.
The company's segmental performance reveals the underlying dynamics. The Engineering division, a core segment, reported revenue of INR 429.7 crore for Q3 FY26, which remained relatively flat year-on-year. Its EBIT, however, declined by 28%. This performance was primarily impacted by the deferral of high-value international engineering contracts to Q4 FY26 and muted execution of the UP Jal Nigam order due to persistent funding issues. Despite these challenges, the inquiry bank remained steady, and the company secured two domestic solar sector contracts totaling INR 205 crore, focusing on ultra-pure water systems, ETP, and ZLD solutions. The Chemicals division saw a healthy 16% year-on-year revenue growth to INR 230.7 crore in Q3 FY26. However, its EBIT declined by 18%, attributed to an adverse product mix and the initial costs associated with the newly commissioning Roha facility. The Consumer Products division continued its strong volume growth trajectory, with a 28% year-on-year revenue increase to INR 98.7 crore. Despite this growth, the segment reported a loss of INR 3.3 crore, reflecting the company's ongoing significant investments in advertising and promotion to build a more scalable revenue platform for the medium to long term.
Strategic Initiatives and Market Opportunities
Ion Exchange is actively pursuing several strategic initiatives to drive future growth and improve profitability. The Roha facility, a significant CAPEX project, is undergoing stage-wise commissioning. This plant, dedicated to Ion Exchange Resins primarily for exports, is designed as a fully sustainable, zero liquid discharge facility, with one-third of its CAPEX allocated to environmental features. While this commitment to sustainability has resulted in a slightly longer payback period of 4-5 years, management expects a gradual scale-up in production volumes, aiming for 25% capacity utilization by FY27, with revenues significantly increasing in the next financial year. The company is also expediting product approvals for international markets.
The Union Budget for FY26 presents several tailwinds for Ion Exchange. The government's renewed and extended commitment to the Jal Jeevan Mission until 2028, coupled with increased outlays, is expected to improve fund flow and aid in liquidating existing backlogs. Furthermore, significant government investments in sunrise industries like semiconductors (with an additional INR 40,000 crore outlay), the establishment of five mega-textile parks, and a focus on critical mineral processing create substantial opportunities for Ion Exchange's high-tech water solutions, zero liquid discharge systems, and specialized resin and membrane portfolios. The historic trade agreement with the European Union is also anticipated to benefit the company's European operations, allowing for increased market share in chemicals, resins, membranes, and engineering systems.
Outlook and Management Commentary
Management acknowledged the short-term pressures on profitability, attributing them to a combination of factors including product mix, initial costs of the Roha facility, rupee depreciation impacting input costs, and delays in project execution. However, they expressed confidence in their strategic adjustments. The company has implemented a more selective approach to project acquisition in the Engineering segment, focusing on opportunities with better profitability profiles. They expect Q4 FY26 to show improved performance compared to Q3, with progressive improvements in the engineering segment's profitability from the average of this year into the next financial year as legacy projects taper off and new, healthier projects are executed. In the Chemicals segment, efforts are underway to pass on price increases to customers to offset input cost challenges, and the ramping up of the Roha facility is expected to contribute positively to profitability in the subsequent financial year. The Consumer Products division, despite current losses, is seen as a long-term growth driver, with continued investments aimed at sustaining its 30% growth trajectory.
Ion Exchange is positioning itself to capitalize on India's growing demand for water and environmental solutions, driven by industrial expansion and government initiatives. The current quarter reflects a period of transition and investment, with management focused on operational efficiencies, strategic project selection, and scaling up new capacities to ensure sustained long-term growth and improved profitability.
