Prataap Snacks Limited plans to make Namkeen and potato chips available in about 75% of its existing outlets within three to four years, versus about 25% availability for Namkeen and 30% to 35% for chips currently. Management identified deeper category placement across its almost 2.5 million-outlet network as a key distribution-led growth opportunity.

How much Namkeen and chips expansion is Prataap Snacks targeting?
Prataap Snacks is targeting about 75% availability for both Namkeen and potato chips across the outlets it already serves within three to four years. Management presented the plan as an expansion of product presence within the existing network of almost 2.5 million outlets, rather than solely as a programme to add retailers.
The starting point varies substantially by category. Extruded snacks, Prataap Snacks' largest category, are available at about 2 million outlets. Namkeen is available at about 25% of the overall network, while potato chips are present at about 30% to 35%, leaving both categories below the stated 75% longer-term target.
On the almost 2.5 million-outlet base cited by management, 25% Namkeen availability implies presence in roughly one-fourth of the network, while chips are available in roughly one-third. Management did not provide exact outlet counts for either line, so these percentages are the reported measures for assessing the distribution gap.
Management said the expansion should be linear on a quarterly basis when asked about the expected pace of additions. That comment sets an intended direction rather than a disclosed quarterly outlet target, and the transcript does not provide category-level goals for FY'27 or FY'28.
Why is Prataap Snacks prioritising Namkeen and potato chips?
Prataap Snacks is prioritising Namkeen and potato chips because their current reach is materially lower than that of Extruded snacks. While Extruded products are available at about 2 million outlets, Namkeen reaches about 25% and chips about 30% to 35% of the company’s almost 2.5 million-outlet footprint.
The company said chips and Namkeens had expanded considerably, with chips contributing 25% in the reported quarter compared with 20% in the preceding quarter. Management also said it had increased capacity at plants other than Indore for products that had performed well, linking product availability with capacity support.
The category gap means an outlet served by Prataap Snacks may already stock an Extruded snack without carrying Namkeen or potato chips. Management described this uneven assortment as a significant headroom opportunity within the existing network, making retailer-level category placement a distinct objective from expanding total outlet reach.
Management attributed more than 20% growth in each of the last two quarters to distribution and product-led growth. Prataap Snacks also reported 17% transaction growth in the second quarter, defining transactions as the number of packets, alongside pricing growth of about 8% to 9% for the quarter.

How will Prataap Snacks increase category availability?
Prataap Snacks said it is using sales force automation, or SFA, to identify category-level gaps at individual retail outlets. Management said the company previously found it difficult to understand where specific products were missing because it was not using technology to track the gaps in its distribution network.
SFA provides daily data that teams can review and analyse to form specific plans for expanding a product category at an outlet level, according to management. The system is also intended to monitor salesperson performance, giving the company a mechanism to track execution against the Namkeen and chips placement plan.
Prataap Snacks is also seeking to expand its total distribution reach in areas where management said it is under-indexed, including Uttar Pradesh, Gujarat, Rajasthan and Bihar. The company reported direct reach through close to 2,200 distributors and a second layer of around 3,000 sub-distributors, with total distribution reach of close to 5,500.
Management said it does not closely track additions to overall outlet reach because updated Nielsen data were unavailable. It nevertheless said it believed overall reach had expanded, while emphasising that the larger opportunity was increasing the reach of particular categories within the almost 2.5 million outlets already served.
What other distribution and channel targets has Prataap Snacks disclosed?
Prataap Snacks said quick commerce accounts for around 1.2% to 1.5% of overall sales and management aims to lift that contribution to almost 5% of revenue over the next three years. The quick-commerce target is separate from the 75% availability objective for Namkeen and potato chips in the traditional outlet network.
The transcript did not disclose a separate three-to-five-year target for modern trade or e-commerce beyond quick commerce. Management did not specify whether the move from 1.2% to 1.5% currently to almost 5% in three years would be driven by more product listings, greater platform coverage, higher order frequency, or another factor.
The distribution push is taking place alongside input-cost management. Management said packaging laminates and corrugated boxes experienced further inflation after the second quarter into October and November, while oil had softened compared with the September quarter.
Compared with the pre-war fourth-quarter level, management estimated raw materials, energy and logistics had created a 9.5 to 10 percentage-point negative impact on margins. It said about 7.5 percentage points had been managed through measures including weight reduction and channel-margin reduction, leaving an operating-profit impact of about 2.5 percentage points.
Management said it was targeting second-half margins similar to first-half margins of around 3%. In its closing comments, management also said it remained confident of sustaining revenue momentum and delivering strong double-digit growth for FY'27, while focusing on input costs, operating efficiency and profitability.
Conclusion
Prataap Snacks’ stated opportunity is to deepen the assortment sold through its existing retail footprint rather than depend only on adding outlets. The difference between about 25% Namkeen availability, about 30% to 35% chips availability and about 2 million outlets for Extruded snacks explains why management is targeting 75% availability for both underpenetrated categories over three to four years.
The next development to watch is whether management discloses quarterly progress in Namkeen and chips placement, particularly in Uttar Pradesh, Gujarat, Rajasthan and Bihar. Investors can also track execution against the plan to take quick commerce from around 1.2% to 1.5% of sales to almost 5% of revenue over three years, as well as management’s FY'27 double-digit growth objective and its target for second-half margins of around 3%.
