What projects is GNFC executing at Bharuch?
GNFC is executing four projects at Bharuch: a 50 KTPA ammonia expansion, 200 KTPA Weak Nitric Acid-III plant, 163 KTPA Ammonium Nitrate-II plant and a 180 to 200 metric-tonnes-per-hour new CFBC steam boiler. KTPA means thousand tonnes per annum, while CFBC refers to circulating fluidised bed combustion.
GNFC said its Bharuch projects under execution were “by and large” on schedule in its November 2, 2026 release. The execution schedule covers FY 2026-27 through FY 2030-31, but the presentation does not provide a separate commissioning date, capital cost or annual production ramp-up for any of the four projects.
GNFC expects the ammonia expansion to improve reliability of its existing ammonia loop and generate some energy-cost saving. It expects the CFBC boiler to improve operating reliability and reduce energy costs, while the weak nitric acid and ammonium nitrate combination is expected by management to strengthen market share and increase revenue, contribution and profit before tax.
How do GNFC's Bharuch projects compare by capacity?
GNFC's 200 KTPA Weak Nitric Acid-III plant is the largest saleable-product project under execution, ahead of the 163 KTPA Ammonium Nitrate-II plant and 50 KTPA ammonia expansion. The nitric acid capacity is 37 KTPA greater than ammonium nitrate capacity and four times the ammonia expansion capacity.
GNFC presents weak nitric acid and ammonium nitrate together as the WNA-AN initiative, which management expects to support market share, revenue, contribution and profit before tax. The release gives no current plant capacities, product-price assumptions, capital expenditure or incremental profit estimate, so the disclosed capacities show physical scale rather than a quantified financial contribution.
The CFBC boiler's 180 to 200 metric-tonnes-per-hour measure cannot be added to the KTPA chemical capacities because it measures steam-generation rate rather than annual product output. GNFC identifies its expected benefit as reliability and energy-cost saving, not a separately stated volume of saleable output.
What benefits does GNFC expect from the Bharuch programme?
GNFC expects the ammonia and CFBC projects to improve reliability and reduce energy costs, while it expects WNA-AN to increase market share, revenue, contribution and profit before tax. These are management expectations rather than reported outcomes, and the November 2026 release does not quantify savings, revenue, profit before tax or market-share effects.
The energy-cost objective follows the revision of neem urea energy norms to 6.37 gigacalories per metric tonne from 6.20 gigacalories per metric tonne, effective April 1, 2025. GNFC said this revision augurs well for the company and said it was pursuing a revision in fixed cost for NCU operations with the government at industry level.
Fertilizer segment revenue was Rs 1,117 crore in Q2 FY 2026-27, compared with Rs 649 crore in Q1 FY 2026-27 and Rs 781 crore in Q2 FY 2025-26. Despite the revenue increase, fertilizer segment result was a loss of Rs 38 crore, compared with a loss of Rs 85 crore in the preceding quarter and a loss of Rs 35 crore a year earlier.
GNFC attributed the quarter-on-quarter reduction in fertilizer loss to the revised urea energy norms and lower input costs, partly offset by higher fixed costs. The Bharuch ammonia and boiler projects address reliability and energy costs, but GNFC has not assigned a projected financial benefit from either project.

How does GNFC's balance sheet show current project activity?
GNFC reported capital work-in-progress of Rs 781 crore at September 30, 2026, down from Rs 900 crore at March 31, 2026, while net fixed assets rose to Rs 3,314 crore from Rs 2,881 crore. GNFC said capital work-in-progress mainly represented the WNA-III plant, Ammonium Nitrate-II plant under construction and a urea-reactor replacement.
The reported Rs 119 crore decline in capital work-in-progress coincided with a Rs 433 crore increase in net fixed assets over the six months to September 30, 2026. GNFC did not identify a project-specific cause for those changes, and reported borrowings of Rs 109 crore against no borrowings shown at March 31, 2026.
Operating cash flow was Rs 141 crore in H1 FY 2026-27, compared with Rs 314 crore in H1 FY 2025-26. Investing cash flow was an outflow of Rs 3 crore versus an inflow of Rs 28 crore, financing cash outflow was Rs 310 crore mainly due to dividend payment, and closing cash flow was negative Rs 98 crore compared with negative Rs 2 crore.
Which Dahej and Bharuch projects is GNFC considering?
GNFC is considering a 150 KTPA BisPhenol-A project at Dahej, a 100 KTPA polyols project at Dahej and a 350 KTPA acetic acid project at Bharuch. The 350 KTPA acetic acid proposal is the largest capacity in this study pipeline and is 150 KTPA larger than the 200 KTPA Weak Nitric Acid-III project under execution.
All three proposals remain under consideration rather than execution. GNFC said market studies and detailed project report work for these projects were expected to be completed during the current financial year, without disclosing capital costs, approvals, technology choices, construction schedules or commissioning dates.
The proposal pipeline divides capacity between Dahej, with 250 KTPA across BisPhenol-A and polyols, and Bharuch, with 350 KTPA of acetic acid. GNFC said its long-term focus was top-line and margin enhancement through a pipeline of value-added products, but did not say whether all three projects would proceed after the market-study and detailed-project-report process.
Chemical segment revenue was Rs 3,200 crore in H1 FY 2026-27, up from Rs 2,167 crore in H1 FY 2025-26, while segment result rose to Rs 602 crore from Rs 294 crore. GNFC described chemicals as a significant revenue segment and a key contributor to segment results, providing the reported business context for the proposed value-added-product pipeline.
Conclusion
GNFC's disclosed capital plan has two stages: four Bharuch projects already under execution, spanning ammonia, nitric acid, ammonium nitrate and steam generation, and three proposed value-added-product projects across Dahej and Bharuch. The 200 KTPA nitric acid plant is the largest current saleable-product addition, while the 350 KTPA acetic acid proposal is the largest capacity under consideration.
The next stated milestone is completion of market studies and detailed project reports for BisPhenol-A, polyols and acetic acid during the current financial year. Further disclosures on project approvals, capital costs, commissioning dates and expected returns will clarify the pipeline, while GNFC reported Rs 781 crore of capital work-in-progress at September 30, 2026 and said the Bharuch projects were broadly on schedule.
